Improve cost to serve without penalizing complex needs

Remove avoidable work before reducing the help customers require.

UNDERSTAND THE CHALLENGE

The business issue

Customers who require more support are not automatically unprofitable or poorly matched to the business. Additional effort may arise from product complexity, fragmented systems or a process the organization designed. Cost-to-serve analysis should distinguish necessary assistance from avoidable internal work.

PUT IT INTO PRACTICE

01

Follow cost to its cause

Connect staff effort, system activity and repeat contacts to representative journeys. Distinguish customer need from work generated by errors or fragmented processes. Make allocation assumptions visible. A broad average can hide both complex cases that deserve support and simple cases made expensive by poor design.

02

Improve the process before restricting service

Consider clearer communication, better data and coordinated handoffs. Evaluate automation where the task is bounded and quality can be measured. Preserve appropriate support for exceptions. A lower contact rate may mean customers found answers, or that they could no longer reach the organization; investigate which explanation fits.

03

Balance economics and relationship outcomes

Review operating cost with completion, complaints and appropriate customer outcomes. In regulated sectors, involve qualified teams in assessing applicable obligations. Give business owners a shared scorecard so one team cannot claim savings by transferring effort to another team or to the customer.

MEASURE WHAT MATTERS

Look for evidence of improvement

Establish a baseline and agree appropriate targets. These are proposed measures, not claims of customer results.

Avoidable rework

Effort caused by process and information defects.

02

Cost per completed journey

Cost measured through a successful outcome.
